Implementing the ZeroBlockers Framework book cover

Five parts, six changes

The first two parts explain the problem and the shape of the answer. The rest is the work: what to change, in what order, and how to keep it in place.

  1. Part 1: Why

Why most features fail to move the metric they were built for, why dependencies between teams are the cause, and why cheap building made the problem urgent.

  2. Part 2: The model

The team of teams: who owns what, and the rhythm the whole organization runs on.

  3. Part 3: The operating system

The six changes, one chapter set each, with the decisions leadership makes and the practices teams run.

  4. Part 4: Implementation

The path from the first pilot team to a scaled organization, the objections you will face, and what to do when things go wrong.

  5. Part 5: Reference

What mature operations look like, the failure modes to watch for, a maturity self-assessment, and the toolkit.

The six changes

Process first, because it is the change teams can start on their own. The other five are the ones leadership has to make for the first one to hold.

  1. 01

    Process

Research, design, building, teaming, and improvement as one continuous loop instead of a chain of handovers.

  2. 02

    Structure

Teams that own a whole part of the customer experience, and the support teams that keep them independent.

  3. 03

    Governance

Reviewing the outcome a team is moving rather than approving its plan and checking its status.

  4. 04

    Funding

Funding standing teams rather than one-off projects, so the budget stops deciding the scope a year in advance.

  5. 05

    Alignment

Giving teams enough context and enough of the strategy to make the decision you would have made.

  6. 06

    Scaling

The skills, the shared knowledge, and the internal interfaces that let the tenth team work without waiting on the first nine.

Zero Blockers

The story of Ridgeway Airlines, a company that could build anything and still could not ship. A failed flagship project exposes the organizational trap, and one pilot team tests a different way to work.
